Risks (Honest)
- Pilot conversion lag, if Pilot-to-Core takes >12 months, runway pressure shows up by Month 9 of the 18-month plan. Mitigation: tighten Pilot scope to 90-day stand-up + 90-day conversion.
- Compliance audit slip, SOC 2 Type II evidence window slipping past Q3 2026 blocks all enterprise pilot conversations. Drata + platform engineering pairing is the mitigation.
- Source authority API change, e.g., NPDB / Nursys auth changes. Adapter pattern + engineering on-call mitigates, but is a non-zero risk.
- AI provider risk, Anthropic model dependency.
